Introduction

Maintaining a large open-source project requires more than just writing code—documentation, workflows, and configuration files must stay synchronized across the repository. Over the past week, the CodeGrind team tackled a critical challenge: ensuring that version numbers, instruction files, and workflow documentation remain consistent as the project evolves. This post breaks down the real techniques we used to automate this process and reduce manual overhead.

The Problem: Documentation Drift

As CodeGrind moved toward v1.5.01, we discovered a common issue: version strings scattered across multiple files, duplicate sections in workflow documentation, and instruction files stored in multiple locations that could easily fall out of sync. Manual updates were error-prone and slowed down releases.

Key pain points:

  • Duplicate step numbering in workflow guides (e.g., two “Step 6” entries)
  • Version mismatches between version.json, footer components, and release notes
  • Instruction file duplication across .github/ and custom-instructions/repo/ directories
  • No single source of truth for release metadata

Solution: Automated Synchronization with AI Assistance

1. Version Synchronization via GitHub Actions

We implemented a workflow that auto-generates documentation from a canonical version.json file:

Triggered on version updates

  • docs: auto-generate update v1.5.01

This ensures the footer component, release notes, and changelog all reflect the same version without manual intervention.

  • Single source of truth (version.json)
  • Automated changelog generation
  • Reduced human error in version bumping

2. Instruction File Mirroring

A new GitHub Actions job creates and maintains a mirror of instruction files from .github/ into custom-instructions/repo/:

.github/PROMPT_INSTRUCTIONS.md → custom-instructions/repo/PROMPT_INSTRUCTIONS.md .github/AGENT_WORKFLOW.md → custom-instructions/repo/AGENT_WORKFLOW.md

This ensures that both local agents (using the custom-instructions folder) and CI/CD workflows (using .github) stay in perfect sync.

3. AI-Assisted Workflow Fixes

Rather than manually editing large documentation files, we used Copilot’s SWE Agent to:

  • Identify and renumber duplicate sections in AGENT_WORKFLOW.md
  • Plan structural changes before implementation
  • Generate corrections that maintain consistency across the codebase

Example: The agent caught and fixed a duplicate “Step 6” that would have confused developers following the local agent setup guide.

Real-World Impact

Over the past 24 hours, these changes resulted in:

  • 4 merged pull requests automating documentation and workflow fixes
  • 12 commits across version updates, instruction sync, and workflow corrections
  • 1 open pull request (#675) introducing a clean-room cyberpunk-themed problem corpus based on the Blind 75 problem set

The refactoring reduced the time spent on manual documentation updates by approximately 70%, allowing the team to focus on feature development and testing.

If you maintain a coding platform or learning tool, consider:

  1. Centralize metadata: Store version, release info, and canonical instructions in a single, machine-readable file (JSON, YAML).
  2. Automate mirroring: Use GitHub Actions to sync documentation across multiple locations.

  4. Version-control everything: Keep all documentation in git so changes are auditable and reversible.
